Nicky Rinks discuss the big changes and challenges in agency business development on Gunpowder Consulting’s Small Spark Theory

We were recently invited by Gunpowder Consulting’s Small Spark Theory podcast to discuss a topic central to every agency leader’s mind: The Evolution of Business Development.

The old models of “new business” are failing. With agency services becoming more diverse, client expectations skyrocketing, and the economic landscape tightening, proactive, strategic growth has never been more vital or more challenging. The Design Business Association’s “In Focus” report confirms this, highlighting pipeline risk as the most significant threat to agencies.

Below, we’ve distilled the three core strategic shifts we shared with Lucy on the podcast, which are fundamental to building a sustainable, modern growth engine for high-value design and innovation agencies.

Mastering complexity: Selling insight, not just inventory

For agencies selling complex, strategic services (e.g. foresight, service design, transformation), the challenge is clarity. If your offering is sophisticated, your outreach cannot be simplistic.

Generic outreach and features-focused pitches fail to land because they don’t address the unique commercial pain points your prospect client faces. Strategic services are ambiguous to the buyer, which creates friction.

Business Development must lead with unique insight. Your first communication should articulate the prospect’s problem or market risk better than they can articulate it themselves. This immediately positions you as a strategic partner, not a commodity vendor. We must translate complexity into quantifiable commercial value.

Stakeholder mapping: Winning the organisation, not just the champion

The days of selling to a single point of contact are long gone, especially in the private sector. Any major investment in design and innovation requires consensus across Product, Procurement, Finance, Strategy, and Marketing.

Your growth and business development function must operate as an internal map-maker. It’s not enough to know the name of the Head of Innovation, you must understand the competing priorities of the CFO and the COO.

The BD team must be fluent in crafting different arguments for different stakeholders. The delivery path matters to the COO, the risk mitigation matters to the CFO, and the competitive advantage matters to the CEO. Strategic BD is about aligning all these perspectives before a brief is formally issued.

AI balance: High-touch vs High-volume

Technology offers compelling shortcuts, but the highest-value opportunities are still won through genuine, human connection. In the realm of strategic consulting, trust is the highest currency.

Automation and AI are invaluable tools for market scanning, data quality management, and identifying trigger events, but use the technology wisely.

When it comes to the crucial first touch and the strategic nurturing phase, it’s personal. The BD team may be able to save time through setting up nurturing funnels for those who aren’t quite ready. But this time, needs to be reinvested into crafting personalised, insightful messages and interactions that build rapport and demonstrate genuine strategic understanding. For high-value relationships, you cannot afford to delegate the relationship-building to a machine.

Conclusion

The evolution of business development in the design and innovation industry demands a move from opportunistic hunting to disciplined, strategic matchmaking. It requires specialised skills, aligned systems, and a culture that prioritises commercial understanding paired with design thinking.

At Daylight Bureau, we partner with the UK’s leading design and innovation agencies to install these exact disciplines, transforming their new business function into a predictable, high-impact growth engine.
